Il en ressortait une \u00e9quipe de personnes brillantes, qualifi\u00e9es, exp\u00e9riment\u00e9es. Alors o\u00f9 \u00e9tait le probl\u00e8me?&nbsp;&nbsp;<\/p>\n\n\n\n<p class=\"has-foreground-color has-text-color has-link-color wp-elements-1032cddd95061556bf3dc5680d9a2661 gtfy-12\">Quand j\u2019ai demand\u00e9 qu\u2019ils s\u2019expriment sur la mani\u00e8re dont ils travaillaient ensemble, leurs r\u00e9ponses ne m\u2019ont pas \u00e9tonn\u00e9e.&nbsp;&nbsp;<\/p>\n\n\n\n<p class=\"has-white-color has-text-color has-link-color wp-elements-c76f60a34c8c9478b981cafff8be4e0d gtfy-13\">\u201cLes non-dits flottent dans l\u2019air\u201d \u201cLes r\u00e9unions se terminent souvent par un \u00ab<em> on en reparle <\/em>\u00bb ou pire, un silence poli\u201d \u201cil n\u2019y a pas suffisamment de remise en question\u201d \u201cLes d\u00e9cisions prennent des semaines\u201d \u201con ne se parle pas vraiment\u201d<\/p>\n\n\n\n<p class=\"has-white-color has-text-color has-link-color wp-elements-9c81718aedf50a9de5024322f8e993dc gtfy-14\">Ce moment a \u00e9t\u00e9 un <strong>tournant<\/strong>. Parce que la confiance, ce n\u2019est pas un mot abstrait. Sa pyramide, simple et puissante, nous rappelle que <strong>la confiance est le socle<\/strong>. Galford<\/strong>. Elle permet de comprendre <em>pourquoi<\/em> la confiance s\u2019installe (ou se d\u00e9t\u00e9riore!)<\/p>\n<\/div>\n\n\n\n<p class=\"gtfy-57\">La voici :<\/p>\n\n\n\n<p class=\"gtfy-58\"><strong>Confiance = (Cr\u00e9dibilit\u00e9 + Fiabilit\u00e9 + Intimit\u00e9) \/ Auto-orientation<\/strong><\/p>\n\n\n\n<p class=\"has-background-color has-text-color has-link-color wp-elements-74f0f1376b26b1e0e586a23d508bbc0e gtfy-59\">Autrement dit : la confiance augmente quand les trois premiers \u00e9l\u00e9ments progressent, et diminue quand l\u2019auto-orientation est trop forte.<\/p>\n\n\n\n<p class=\"has-background-color has-text-color has-link-color wp-elements-419a74b259169b2047cce9302271dd9a gtfy-60\"><br><strong>1) La cr\u00e9dibilit\u00e9 : \u201cEst-ce que je te crois ?\u201d<\/strong><\/p>\n\n\n\n<p class=\"gtfy-61\">Dans l\u2019\u00e9quipe que j\u2019accompagnais, le leader \u00e9tait ind\u00e9niablement comp\u00e9tent. Pourtant, plusieurs collaborateurs me disaient : \u00ab On ne comprend pas toujours comment il d\u00e9cide. \u00bb<\/p>\n\n\n\n<p class=\"gtfy-62\">La cr\u00e9dibilit\u00e9 ne repose pas seulement sur l\u2019expertise, elle repose aussi sur la <strong>transparence du raisonnement<\/strong>.<\/p>\n\n\n\n<p class=\"gtfy-63\"><strong>Pratique imm\u00e9diate :<\/strong> lors d\u2019une prochaine d\u00e9cision importante, dites explicitement : \u00ab Voici ce que je ma\u00eetrise. Voici ce qui reste flou. Voici sur quoi je me base pour d\u00e9cider. \u00bb<\/p>\n\n\n\n<p class=\"gtfy-64\"><strong>2) La fiabilit\u00e9 : \u201cPuis-je compter sur toi ?\u201d<\/strong><\/p>\n\n\n\n<p class=\"gtfy-65\">Dans cette m\u00eame \u00e9quipe, certaines d\u00e9cisions \u00e9taient prises\u2026 puis remises en question quelques semaines plus tard. Rien de malveillant, mais suffisant pour fragiliser la confiance. La fiabilit\u00e9, c\u2019est la coh\u00e9rence entre ce que l\u2019on dit et ce que l\u2019on fait.<\/p>\n\n\n\n<p class=\"gtfy-66\"><strong>Pratique imm\u00e9diate :<\/strong> \u00e0 la fin de chaque r\u00e9union, clarifiez;<\/p>\n\n\n\n<ul class=\"wp-block-list gtfy-70\">\n<li class=\"gtfy-67 gutenify-list-item\">Qui fait quoi ?<\/li>\n\n\n\n<li class=\"gtfy-68 gutenify-list-item\">Pour quand ?<\/li>\n\n\n\n<li class=\"gtfy-69 gutenify-list-item\">Avec quelles ressources ?<\/li>\n<\/ul>\n\n\n\n<p class=\"gtfy-71\">Et tenez vos engagements, m\u00eame petits. Surtout les petits.<\/p>\n\n\n\n<p class=\"gtfy-72\"><strong>3) L\u2019intimit\u00e9 : \u201cPuis-je \u00eatre moi-m\u00eame avec toi ?\u201d<\/strong><\/p>\n\n\n\n<p class=\"gtfy-73\">Ici, il ne s\u2019agit pas d\u2019amiti\u00e9, mais de s\u00e9curit\u00e9 psychologique : pouvoir dire \u201cje ne sais pas\u201d sans perdre en cr\u00e9dibilit\u00e9.<\/p>\n\n\n\n<p class=\"gtfy-74\">Dans ce comit\u00e9, personne n\u2019osait montrer ses doutes. Chacun jouait un r\u00f4le. Mais une \u00e9quipe qui ne montre jamais ses vuln\u00e9rabilit\u00e9s ne peut pas apprendre ensemble.<\/p>\n\n\n\n<p class=\"gtfy-75\"><strong>Pratique imm\u00e9diate :<\/strong><br>Commencez une r\u00e9union par : \u00ab Comment allez-vous vraiment aujourd\u2019hui ? \u00bb<\/p>\n\n\n\n<p class=\"gtfy-76\">Puis \u00e9coutez. Sans interrompre.<\/p>\n\n\n\n<p class=\"gtfy-77\"><strong>4) L\u2019auto-orientation : le vrai frein \u00e0 la confiance<\/strong><\/p>\n\n\n\n<p class=\"gtfy-78\">C\u2019est le d\u00e9nominateur de l\u2019\u00e9quation.
