Vous \u00eates contact\u00e9 matin, midi et soir?<\/p>\n\n\n\n<p class=\"gtfy-13\">Et comment se comporte votre comit\u00e9 de direction? Les d\u00e9cisions continuent-elles sans vous ? Les priorit\u00e9s restent-elles claires ? Votre comit\u00e9 de direction garde-il le cap ?<\/p>\n\n\n\n<p class=\"gtfy-14\">La r\u00e9ponse mesure votre <strong>leadership collectif<\/strong>.<\/p>\n\n\n\n<p class=\"gtfy-15\">Dans beaucoup d\u2019organisations, le leadership est concentr\u00e9 au sommet. Quelques leaders portent la vision, les d\u00e9cisions et l\u2019\u00e9nergie. <\/p>\n\n\n\n<p class=\"gtfy-16\">R\u00e9sultat : surcharge des dirigeants, lenteur d\u00e9cisionnelle, \u00e9quipes qui attendent plut\u00f4t qu\u2019elles n\u2019agissent.<\/p>\n\n\n\n<p class=\"gtfy-17\">Le leadership doit fonctionner autrement : comme un r\u00e9seau. Distribu\u00e9. Structur\u00e9. Pratiqu\u00e9 \u00e0 tous les niveaux.<\/p>\n\n\n\n<p class=\"gtfy-18\">Voici comment je le mets en place concr\u00e8tement dans les organisations que j\u2019accompagne.<\/p>\n\n\n\n<h2 class=\"wp-block-heading gtfy-19\"><strong>Les 3 ingr\u00e9dients du leadership \u00e0 grande \u00e9chelle<\/strong><\/h2>\n\n\n\n<p class=\"has-background-color has-text-color has-link-color wp-elements-93c7e6fcd004282c52858dabe2d9034d gtfy-20\">Je m\u2019appuie sur un mod\u00e8le tr\u00e8s simple, inspir\u00e9 du <em>Center for Creative Leadership<\/em>.<\/p>\n\n\n\n<p class=\"has-background-color has-text-color has-link-color wp-elements-3d7fc93003c0c0146fa5edb98b6f3556 gtfy-21\">Trois leviers structurent le leadership collectif : <strong>Direction &#8211; Alignement &#8211; Engagement<\/strong><\/p>\n\n\n\n<p class=\"has-background-color has-text-color has-link-color wp-elements-2a00895c0bf1052a61fd4a45d40df09b gtfy-22\">Quand ces trois \u00e9l\u00e9ments fonctionnent ensemble, le leadership s\u2019incarne naturellement dans l\u2019organisation.<\/p>\n\n\n\n<h3 class=\"wp-block-heading gtfy-23\"><strong>1. La direction<\/strong><\/h3>\n\n\n\n<p class=\"gtfy-24\">La premi\u00e8re question est simple : <strong>o\u00f9 allons-nous ensemble ?<\/strong> <\/p>\n\n\n\n<p class=\"gtfy-25\">Dans la plupart des entreprises, la vision existe. Mais elle est souvent trop abstraite pour guider l\u2019action.<\/p>\n\n\n\n<p class=\"gtfy-26\"><strong>Ce que je demande aux dirigeants :<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list gtfy-30\">\n<li class=\"gtfy-27 gutenify-list-item\">R\u00e9sumer la vision en 30 secondes maximum<\/li>\n\n\n\n<li class=\"gtfy-28 gutenify-list-item\">D\u00e9finir 3 \u00e0 5 priorit\u00e9s strat\u00e9giques<\/li>\n\n\n\n<li class=\"gtfy-29 gutenify-list-item\">Clarifier ce que l\u2019on ne fera pas<\/li>\n<\/ul>\n\n\n\n<p class=\"gtfy-31\">Ensuite, nous faisons un travail tr\u00e8s concret :<\/p>\n\n\n\n<ul class=\"wp-block-list gtfy-35\">\n<li class=\"gtfy-32 gutenify-list-item\">traduire la strat\u00e9gie en priorit\u00e9s trimestrielles visibles<\/li>\n\n\n\n<li class=\"gtfy-33 gutenify-list-item\">relier chaque projet \u00e0 une priorit\u00e9 claire<\/li>\n\n\n\n<li class=\"gtfy-34 gutenify-list-item\">r\u00e9p\u00e9ter la direction beaucoup plus souvent que n\u00e9cessaire<\/li>\n<\/ul>\n\n\n\n<p class=\"gtfy-36\">Quand la direction est claire, les \u00e9quipes prennent des d\u00e9cisions sans remonter syst\u00e9matiquement au sommet.<\/p>\n\n\n\n<h3 class=\"wp-block-heading gtfy-37\"><strong>2. L\u2019alignement<\/strong><\/h3>\n\n\n\n<p class=\"gtfy-38\">C\u2019est l\u00e0 que les organisations d\u00e9crochent le plus souvent.<\/p>\n\n\n\n<p class=\"gtfy-39\">On a une vision\u2026 mais :<\/p>\n\n\n\n<ul class=\"wp-block-list gtfy-43\">\n<li class=\"gtfy-40 gutenify-list-item\">les r\u00f4les sont flous<\/li>\n\n\n\n<li class=\"gtfy-41 gutenify-list-item\">les d\u00e9cisions ne sont pas clairement attribu\u00e9es<\/li>\n\n\n\n<li class=\"gtfy-42 gutenify-list-item\">les silos ralentissent tout<\/li>\n<\/ul>\n\n\n\n<p class=\"gtfy-44\">L\u2019alignement consiste \u00e0 transformer la strat\u00e9gie en m\u00e9canique op\u00e9rationnelle.<\/p>\n\n\n\n<p class=\"gtfy-45\">Concr\u00e8tement, je travaille avec les \u00e9quipes sur quatre points :<\/p>\n\n\n\n<ul class=\"wp-block-list gtfy-50\">\n<li class=\"gtfy-46 gutenify-list-item\">clarifier qui d\u00e9cide quoi<\/li>\n\n\n\n<li class=\"gtfy-47 gutenify-list-item\">d\u00e9finir les responsabilit\u00e9s par niveau<\/li>\n\n\n\n<li class=\"gtfy-48 gutenify-list-item\">installer des rituels de d\u00e9cision courts<\/li>\n\n\n\n<li class=\"gtfy-49 gutenify-list-item\">supprimer les doublons organisationnels<\/li>\n<\/ul>\n\n\n\n<p class=\"gtfy-51\">Un test simple: si une d\u00e9cision prend plus de deux r\u00e9unions, l\u2019alignement doit \u00eatre retravaill\u00e9.<\/p>\n\n\n\n<p class=\"gtfy-52\">Quand l\u2019alignement est bon, les r\u00e9unions servent \u00e0 d\u00e9cider. Pas \u00e0 clarifier.<\/p>\n\n\n\n<h3 class=\"wp-block-heading gtfy-53\"><strong>3. L\u2019engagement<\/strong><\/h3>\n\n\n\n<p class=\"gtfy-54\">Derni\u00e8re question : <strong>qui se sent r\u00e9ellement responsable des r\u00e9sultats ?<\/strong><\/p>\n\n\n\n<p class=\"gtfy-55\">On d\u00e9veloppe l\u2019engagement avec des responsabilit\u00e9s r\u00e9elles, et non seulement les discours.<\/p>\n\n\n\n<p class=\"gtfy-56\">Dans les organisations que j\u2019accompagne, nous travaillons sur ces pratiques :<\/p>\n\n\n\n<ul class=\"wp-block-list gtfy-61\">\n<li class=\"gtfy-57 gutenify-list-item\">d\u00e9l\u00e9guer de vraies d\u00e9cisions, pas seulement des t\u00e2ches<\/li>\n\n\n\n<li class=\"gtfy-58 gutenify-list-item\">encourager le d\u00e9saccord constructif en r\u00e9union<\/li>\n\n\n\n<li class=\"gtfy-59 gutenify-list-item\">responsabiliser les managers sur les r\u00e9sultats de leur \u00e9quipe<\/li>\n\n\n\n<li class=\"gtfy-60 gutenify-list-item\">former les managers \u00e0 d\u00e9velopper leurs talents<\/li>\n<\/ul>\n\n\n\n<p class=\"gtfy-62\">Posez-vous cette question : avez-vous des managers pompiers\u2026 ou des managers d\u00e9veloppeurs ?<\/p>\n\n\n\n<p class=\"has-background-color has-text-color has-link-color wp-elements-8da0148b1a9fb3150a51c44dde7b7890 gtfy-63\">Le R.O.I. sur le d\u00e9veloppement des collaborateurs n\u2019est plus \u00e0 prouver.<\/p>\n\n\n\n<h2 class=\"wp-block-heading gtfy-64\"><strong>Les pratiques que je mets en place avec les \u00e9quipes dirigeantes<\/strong><\/h2>\n\n\n\n<p class=\"gtfy-65\">Quand j\u2019accompagne une organisation, nous travaillons g\u00e9n\u00e9ralement en quatre \u00e9tapes.<\/p>\n\n\n\n<h3 class=\"wp-block-heading gtfy-66\"><strong>1. Diagnostiquer la maturit\u00e9 du leadership<\/strong><\/h3>\n\n\n\n<p class=\"gtfy-67\">Nous \u00e9valuons principalement :<\/p>\n\n\n\n<ul class=\"wp-block-list gtfy-70\">\n<li class=\"gtfy-68 gutenify-list-item\">le niveau de clart\u00e9 et d\u2019alignement strat\u00e9gique et ex\u00e9cutif&nbsp;<\/li>\n\n\n\n<li class=\"gtfy-69 gutenify-list-item\">la dynamique d&rsquo;\u00e9quipe et le degr\u00e9 d\u2019engagement<\/li>\n<\/ul>\n\n\n\n<p class=\"gtfy-71\">Cela permet d\u2019identifier les forces et les vrais blocages, souvent diff\u00e9rents de ceux imagin\u00e9s.<\/p>\n\n\n\n<h3 class=\"wp-block-heading gtfy-72\"><strong>2. Clarifier ce que signifie \u201cbien diriger\u201d<\/strong><\/h3>\n\n\n\n<p class=\"gtfy-73\">Chaque organisation doit d\u00e9finir son propre leadership.<\/p>\n\n\n\n<p class=\"gtfy-74\">Nous clarifions :<\/p>\n\n\n\n<ul class=\"wp-block-list gtfy-78\">\n<li class=\"gtfy-75 gutenify-list-item\">les comportements attendus&nbsp;<\/li>\n\n\n\n<li class=\"gtfy-76 gutenify-list-item\">les principes de d\u00e9cision<\/li>\n\n\n\n<li class=\"gtfy-77 gutenify-list-item\">le r\u00f4le des leaders dans le d\u00e9veloppement des \u00e9quipes<\/li>\n<\/ul>\n\n\n\n<p class=\"gtfy-79\">Le leadership devient explicite, pas implicite.<\/p>\n\n\n\n<h3 class=\"wp-block-heading gtfy-80\"><strong>3. Travailler avec les \u00e9quipes cl\u00e9s<\/strong><\/h3>\n\n\n\n<p class=\"gtfy-81\"> La transformation commence toujours par le sommet.<\/p>\n\n\n\n<p class=\"gtfy-82\">Avec les comit\u00e9s de direction, nous travaillons notamment sur :<\/p>\n\n\n\n<ul class=\"wp-block-list gtfy-88\">\n<li class=\"gtfy-83 gutenify-list-item\">la confiance&nbsp;<\/li>\n\n\n\n<li class=\"gtfy-84 gutenify-list-item\">le conflit constructif<\/li>\n\n\n\n<li class=\"gtfy-85 gutenify-list-item\">l\u2019engagement clair sur les d\u00e9cisions<\/li>\n\n\n\n<li class=\"gtfy-86 gutenify-list-item\">la responsabilisation mutuelle<\/li>\n\n\n\n<li class=\"gtfy-87 gutenify-list-item\">l\u2019orientation r\u00e9sultats<\/li>\n<\/ul>\n\n\n\n<p class=\"gtfy-89\">Les leaders cessent de porter seuls l\u2019organisation. Ils apprennent \u00e0 faire grandir d\u2019autres leaders.<\/p>\n\n\n\n<h3 class=\"wp-block-heading gtfy-90\"><strong>4. Ancrer le leadership dans le syst\u00e8me<\/strong><\/h3>\n\n\n\n<p class=\"gtfy-91\">Pour durer, le leadership doit vivre dans les m\u00e9canismes de l\u2019organisation.<\/p>\n\n\n\n<p class=\"gtfy-92\">Nous l\u2019int\u00e9grons dans :<\/p>\n\n\n\n<ul class=\"wp-block-list gtfy-97\">\n<li class=\"gtfy-93 gutenify-list-item\">les rituels manag\u00e9riaux<\/li>\n\n\n\n<li class=\"gtfy-94 gutenify-list-item\">les processus RH<\/li>\n\n\n\n<li class=\"gtfy-95 gutenify-list-item\">les syst\u00e8mes de d\u00e9cision<\/li>\n\n\n\n<li class=\"gtfy-96 gutenify-list-item\">les programmes de d\u00e9veloppement des managers<\/li>\n<\/ul>\n\n\n\n<p class=\"gtfy-98\">C\u2019est l\u00e0 que le leadership devient r\u00e9ellement collectif.<\/p>\n\n\n\n<h1 class=\"wp-block-heading gtfy-99\"><strong>Les signaux que le leadership se diffuse<\/strong><\/h1>\n\n\n\n<p class=\"gtfy-100\"> Vous savez que cela fonctionne quand :<\/p>\n\n\n\n<ul class=\"wp-block-list gtfy-106\">\n<li class=\"gtfy-101 gutenify-list-item\">les r\u00e9unions servent \u00e0 prendre des d\u00e9cisions<\/li>\n\n\n\n<li class=\"gtfy-102 gutenify-list-item\">les d\u00e9saccords deviennent productifs<\/li>\n\n\n\n<li class=\"gtfy-103 gutenify-list-item\">les priorit\u00e9s sont comprises sans \u00eatre r\u00e9p\u00e9t\u00e9es<\/li>\n\n\n\n<li class=\"gtfy-104 gutenify-list-item\">les managers d\u00e9veloppent leurs \u00e9quipes<\/li>\n\n\n\n<li class=\"gtfy-105 gutenify-list-item\">les r\u00e9sultats deviennent collectifs<\/li>\n<\/ul>\n\n\n\n<p class=\"gtfy-107\">\u00c0 ce moment-l\u00e0, on constate un changement profond. L\u2019organisation ne repose plus sur quelques leaders visibles. Elle fonctionne comme un \u00e9cosyst\u00e8me.<\/p>\n\n\n\n<p class=\"gtfy-108\">Un peu comme une for\u00eat : les arbres sont visibles\u2026 mais la vraie force vient du r\u00e9seau de racines. <\/p>\n\n\n\n<p class=\"gtfy-109\">Si vous dirigez une organisation ou une fonction, la vraie question devient : le leadership est-il d\u00e9tenu par quelques-uns\u2026 ou partag\u00e9 et incarn\u00e9
