Are you being contacted morning, noon and night?<\/p>\n\n\n\n<p class=\"gtfy-13 wp-block-paragraph\">And how is your executive committee performing? Are decisions still being made without you? Do priorities remain clear? Is your executive committee staying on track?<\/p>\n\n\n\n<p class=\"gtfy-14 wp-block-paragraph\">The answer measures your <strong>collective leadership<\/strong>.<\/p>\n\n\n\n<p class=\"gtfy-15 wp-block-paragraph\">In many organisations, leadership is concentrated at the top. A few leaders carry the vision, the decisions and the energy. <\/p>\n\n\n\n<p class=\"gtfy-16 wp-block-paragraph\">Result: overburdened managers, slow decision-making, teams that wait rather than act.<\/p>\n\n\n\n<p class=\"gtfy-17 wp-block-paragraph\">Leadership must operate differently: as a network. Distributed. Structured. Practised at all levels.<\/p>\n\n\n\n<p class=\"gtfy-18 wp-block-paragraph\">Here's how I implement it practically within the organisations I support.<\/p>\n\n\n\n<h2 class=\"wp-block-heading gtfy-19\"><strong>The 3 Ingredients of Large-Scale Leadership<\/strong><\/h2>\n\n\n\n<p class=\"has-background-color has-text-color has-link-color wp-elements-93c7e6fcd004282c52858dabe2d9034d gtfy-20 wp-block-paragraph\">I'm relying on a very simple model, inspired by <em>Centre for Creative Leadership<\/em>.<\/p>\n\n\n\n<p class=\"has-background-color has-text-color has-link-color wp-elements-3d7fc93003c0c0146fa5edb98b6f3556 gtfy-21 wp-block-paragraph\">Three levers structure collective leadership: <strong>Direction \u2013 Alignment \u2013 Engagement<\/strong><\/p>\n\n\n\n<p class=\"has-background-color has-text-color has-link-color wp-elements-2a00895c0bf1052a61fd4a45d40df09b gtfy-22 wp-block-paragraph\">When these three elements work together, leadership is naturally embodied within the organisation.<\/p>\n\n\n\n<h3 class=\"wp-block-heading gtfy-23\"><strong>1. The management<\/strong><\/h3>\n\n\n\n<p class=\"gtfy-24 wp-block-paragraph\">The first question is simple: <strong>where are we going together?<\/strong> <\/p>\n\n\n\n<p class=\"gtfy-25 wp-block-paragraph\">In most companies, a vision exists. But it is often too abstract to guide action.<\/p>\n\n\n\n<p class=\"gtfy-26 wp-block-paragraph\"><strong>What I ask of leaders:<\/strong><\/p>\n\n\n\n<ul class=\"wp-block-list gtfy-30\">\n<li class=\"gtfy-27 gutenify-list-item\">Summarise the vision in 30 seconds maximum.<\/li>\n\n\n\n<li class=\"gtfy-28 gutenify-list-item\">Define 3 to 5 strategic priorities<\/li>\n\n\n\n<li class=\"gtfy-29 gutenify-list-item\">Clarify what will not be done<\/li>\n<\/ul>\n\n\n\n<p class=\"gtfy-31 wp-block-paragraph\">Next, we do some very concrete work:<\/p>\n\n\n\n<ul class=\"wp-block-list gtfy-35\">\n<li class=\"gtfy-32 gutenify-list-item\">Translate the strategy into visible quarterly priorities<\/li>\n\n\n\n<li class=\"gtfy-33 gutenify-list-item\">Link each project to a clear priority<\/li>\n\n\n\n<li class=\"gtfy-34 gutenify-list-item\">Repeat the direction much more often than necessary<\/li>\n<\/ul>\n\n\n\n<p class=\"gtfy-36 wp-block-paragraph\">When the direction is clear, teams make decisions without systematically escalating to the top.<\/p>\n\n\n\n<h3 class=\"wp-block-heading gtfy-37\"><strong>2. Alignment<\/strong><\/h3>\n\n\n\n<p class=\"gtfy-38 wp-block-paragraph\">This is where organisations most often fall down.<\/p>\n\n\n\n<p class=\"gtfy-39 wp-block-paragraph\">We have a vision\u2026 but:<\/p>\n\n\n\n<ul class=\"wp-block-list gtfy-43\">\n<li class=\"gtfy-40 gutenify-list-item\">The roles are unclear<\/li>\n\n\n\n<li class=\"gtfy-41 gutenify-list-item\">the decisions are not clearly allocated<\/li>\n\n\n\n<li class=\"gtfy-42 gutenify-list-item\">Silos slow everything down<\/li>\n<\/ul>\n\n\n\n<p class=\"gtfy-44 wp-block-paragraph\">Alignment is about transforming strategy into operational mechanics.<\/p>\n\n\n\n<p class=\"gtfy-45 wp-block-paragraph\">Concretely, I'm working with the teams on four points:<\/p>\n\n\n\n<ul class=\"wp-block-list gtfy-50\">\n<li class=\"gtfy-46 gutenify-list-item\">Clarify who decides what<\/li>\n\n\n\n<li class=\"gtfy-47 gutenify-list-item\">Define responsibilities by level<\/li>\n\n\n\n<li class=\"gtfy-48 gutenify-list-item\">Installing short decision rituals<\/li>\n\n\n\n<li class=\"gtfy-49 gutenify-list-item\">Remove organisational duplicates<\/li>\n<\/ul>\n\n\n\n<p class=\"gtfy-51 wp-block-paragraph\">A simple test: if a decision takes more than two meetings, alignment needs to be revisited.<\/p>\n\n\n\n<p class=\"gtfy-52 wp-block-paragraph\">When the alignment is good, meetings are for deciding. Not clarifying.<\/p>\n\n\n\n<h3 class=\"wp-block-heading gtfy-53\"><strong>3. Commitment<\/strong><\/h3>\n\n\n\n<p class=\"gtfy-54 wp-block-paragraph\">Last question: <strong>who genuinely feels responsible for the results?<\/strong><\/p>\n\n\n\n<p class=\"gtfy-55 wp-block-paragraph\">We develop engagement with real responsibilities, not just rhetoric.<\/p>\n\n\n\n<p class=\"gtfy-56 wp-block-paragraph\">In the organisations I support, we work on these practices:<\/p>\n\n\n\n<ul class=\"wp-block-list gtfy-61\">\n<li class=\"gtfy-57 gutenify-list-item\">Delegate real decisions, not just tasks<\/li>\n\n\n\n<li class=\"gtfy-58 gutenify-list-item\">Encourage constructive disagreement in meetings<\/li>\n\n\n\n<li class=\"gtfy-59 gutenify-list-item\">Hold managers accountable for their team's results<\/li>\n\n\n\n<li class=\"gtfy-60 gutenify-list-item\">Train managers to develop their talents<\/li>\n<\/ul>\n\n\n\n<p class=\"gtfy-62 wp-block-paragraph\">Ask yourself this question: do you have firefighter managers or developer managers?<\/p>\n\n\n\n<p class=\"has-background-color has-text-color has-link-color wp-elements-8da0148b1a9fb3150a51c44dde7b7890 gtfy-63 wp-block-paragraph\">The ROI on employee development is no longer in doubt.<\/p>\n\n\n\n<h2 class=\"wp-block-heading gtfy-64\"><strong>The practices I implement with the leadership teams<\/strong><\/h2>\n\n\n\n<p class=\"gtfy-65 wp-block-paragraph\">When I support an organisation, we generally work in four stages.<\/p>\n\n\n\n<h3 class=\"wp-block-heading gtfy-66\"><strong>1. Diagnose leadership maturity<\/strong><\/h3>\n\n\n\n<p class=\"gtfy-67 wp-block-paragraph\">We primarily evaluate:<\/p>\n\n\n\n<ul class=\"wp-block-list gtfy-70\">\n<li class=\"gtfy-68 gutenify-list-item\">the level of clarity and strategic and executive alignment&nbsp;<\/li>\n\n\n\n<li class=\"gtfy-69 gutenify-list-item\">Team dynamics and the degree of engagement<\/li>\n<\/ul>\n\n\n\n<p class=\"gtfy-71 wp-block-paragraph\">This allows us to identify strengths and real obstacles, which are often different than imagined.<\/p>\n\n\n\n<h3 class=\"wp-block-heading gtfy-72\"><strong>2. Clarify what \u201cmanaging well\u201d means<\/strong><\/h3>\n\n\n\n<p class=\"gtfy-73 wp-block-paragraph\">Every organisation must define its own leadership.<\/p>\n\n\n\n<p class=\"gtfy-74 wp-block-paragraph\">We clarify:<\/p>\n\n\n\n<ul class=\"wp-block-list gtfy-78\">\n<li class=\"gtfy-75 gutenify-list-item\">expected behaviours&nbsp;<\/li>\n\n\n\n<li class=\"gtfy-76 gutenify-list-item\">decision-making principles<\/li>\n\n\n\n<li class=\"gtfy-77 gutenify-list-item\">The role of leaders in team development<\/li>\n<\/ul>\n\n\n\n<p class=\"gtfy-79 wp-block-paragraph\">Leadership is becoming explicit, not implicit.<\/p>\n\n\n\n<h3 class=\"wp-block-heading gtfy-80\"><strong>3. Working with key teams<\/strong><\/h3>\n\n\n\n<p class=\"gtfy-81 wp-block-paragraph\"> The transformation always begins with the apex.<\/p>\n\n\n\n<p class=\"gtfy-82 wp-block-paragraph\">With the steering committees, we are working on, among other things:<\/p>\n\n\n\n<ul class=\"wp-block-list gtfy-88\">\n<li class=\"gtfy-83 gutenify-list-item\">Trust&nbsp;<\/li>\n\n\n\n<li class=\"gtfy-84 gutenify-list-item\">Constructive conflict<\/li>\n\n\n\n<li class=\"gtfy-85 gutenify-list-item\">Clear commitment to decisions<\/li>\n\n\n\n<li class=\"gtfy-86 gutenify-list-item\">Mutual accountability<\/li>\n\n\n\n<li class=\"gtfy-87 gutenify-list-item\">Results-oriented<\/li>\n<\/ul>\n\n\n\n<p class=\"gtfy-89 wp-block-paragraph\">Leaders stop carrying the organisation alone. They learn to grow other leaders.<\/p>\n\n\n\n<h3 class=\"wp-block-heading gtfy-90\"><strong>4. Anchor leadership in the system<\/strong><\/h3>\n\n\n\n<p class=\"gtfy-91 wp-block-paragraph\">For leadership to endure, it must live within the organisation's mechanisms.<\/p>\n\n\n\n<p class=\"gtfy-92 wp-block-paragraph\">We integrate it into:<\/p>\n\n\n\n<ul class=\"wp-block-list gtfy-97\">\n<li class=\"gtfy-93 gutenify-list-item\">Managerial rituals<\/li>\n\n\n\n<li class=\"gtfy-94 gutenify-list-item\">HR processes<\/li>\n\n\n\n<li class=\"gtfy-95 gutenify-list-item\">Decision support systems<\/li>\n\n\n\n<li class=\"gtfy-96 gutenify-list-item\">Manager development programmes<\/li>\n<\/ul>\n\n\n\n<p class=\"gtfy-98 wp-block-paragraph\">This is where leadership becomes truly collective.<\/p>\n\n\n\n<h1 class=\"wp-block-heading gtfy-99\"><strong>The signals that leadership is diffusing<\/strong><\/h1>\n\n\n\n<p class=\"gtfy-100 wp-block-paragraph\"> You know it works when:<\/p>\n\n\n\n<ul class=\"wp-block-list gtfy-106\">\n<li class=\"gtfy-101 gutenify-list-item\">Meetings are for making decisions<\/li>\n\n\n\n<li class=\"gtfy-102 gutenify-list-item\">Disagreements become productive<\/li>\n\n\n\n<li class=\"gtfy-103 gutenify-list-item\">The priorities are understood without being repeated<\/li>\n\n\n\n<li class=\"gtfy-104 gutenify-list-item\">Managers develop their teams<\/li>\n\n\n\n<li class=\"gtfy-105 gutenify-list-item\">Results become collective<\/li>\n<\/ul>\n\n\n\n<p class=\"gtfy-107 wp-block-paragraph\">At this point, a profound change is observed. The organisation no longer relies on a few visible leaders. It functions like an ecosystem.<\/p>\n\n\n\n<p class=\"gtfy-108 wp-block-paragraph\">A bit like a forest: the trees are visible... but the real strength comes from the root network. <\/p>\n\n\n\n<p class=\"gtfy-109 wp-block-paragraph\">If you lead an organisation or function, the real question becomes: is leadership held by a few... or is it shared and embodied at all levels?<\/p>\n\n\n\n<p class=\"gtfy-110 wp-block-paragraph\">This is generally the first point we explore together at the start of a coaching relationship. <\/p>\n\n\n\n<p class=\"gtfy-111 wp-block-paragraph\">If you lead an organisation or function, the real question becomes: is leadership held by a few... or is it shared and embodied at all levels?<\/p>\n\n\n\n<p class=\"gtfy-112 wp-block-paragraph\">This is
